▸ The full walkthrough: 11 minutes, from new footage to a live ad
What this does
A client drops new files in their Raw Footage folder. A scan finds them and makes a card on the Editing Pipeline board. Paulo edits the ads into one folder. Fidel reviews them, and the client reviews them too when their switch is on. Then Fidel uploads the ads to Ads Manager. Slack tells the right person at each step.
The one thing to remember: each move of a card sends its Slack post. Move cards with the buttons on the card, and the right person hears about it. Do not rename a stage. If you do, its post stops, and nothing tells you.
Onboarding makes the client's Raw Footage folder, Edited folder and Slack channel. The board digest reads this board four times a week, but it has no walkthrough yet.
How it works
Each stage is a lane on the board. A card moves from left to right. Two lanes send a card back to the editor: one for Fidel's notes and one for the client's notes.
The client puts videos or images in their Raw Footage folder in Google Drive. A bookmark at the top of the client's Slack channel opens it.
A scan looks for new files. Three things start a scan:
A schedule on the server, every 12 hours: 6am and 6pm Central time.
The Scan for new footage button at the top of the board. It runs once a minute at most.
A Claude skill in LeadLift's code folder.
The server sends the folders to Make. Make lists the files in each folder and sends the lists back. Make decides nothing.
The server scans each client at Onboarding or Active that has a Raw Footage folder linked. For each client with new files, it makes one card at Footage Received:
An approved script makes a card that waits for footage. A waiting card gets the files first.
If no card waits, the server makes a new card. The date is its name, for example "Footage 11 Oct".
The due date is 48 hours after the scan. The launch date is one day after the due date.
Paulo is the editor and Fidel is the reviewer, unless the waiting card names other people.
Any video makes the card a Video Creative. Images alone make it a Static.
On a folder's first scan, old files make no card. Only files from the last 14 days do.
#new-creative gets one post for each scan. Its thread has one reply for each client: the new files with a card link, or "No new footage found".
Make moves the new files into a dated folder inside Raw Footage. The card's footage link then opens that folder. Then the card moves to To Edit.
At To Edit, #editor-updates tags the editor. The post has the name, the footage, the due date and a card link.
Make also makes the card's own folder in the client's Edited folder, with a Trash folder inside.
A card logged by hand gets to To Edit through Send to the editor. This opens a short brief: editor, reviewer, due date and script.
Did half a batch come in later? Press Merge another creative in on the card, then pick the other card:
Both cards must be for the same client, at Footage Received or To Edit.
Make moves the files into the kept card's folder.
The other card goes to Rejected with the note "Merged into" and the kept card's name. The system deletes nothing.
Paulo watches the raw footage and edits the ads. He puts every ad in the card's Edited folder.
Paulo types the Number of ads and presses Send for internal review. The dashboards add up the number of ads.
The card needs its Edited folder link. One ad alone can use its own file link.
With no link, the server moves the card back. #editor-updates tells the editor what to paste.
#creative-review tags Fidel with a link to the Edited folder. Fidel watches every ad, then does one of two things:
Approve this creative. If the client's Send Edits To Client? switch is on, the card goes to Client Review. If it is off, the card goes to Ready To Launch.
Send it back. Fidel writes notes, one bullet for each ad. The card goes to Redo Requested.
#amendments then tags the editor. Each note becomes one reply in the thread.
Paulo moves the rejected ads into Trash and adds new versions to the same folder. Then he hands the card in again.
At Client Review, the client's own Slack channel gets "Your ads are ready", the batch name and a review link:
The review page needs no sign-in. It opens the folder of ads.
The client presses Approve these ads, or writes notes and sends them back.
Notes move the card to Client Changes. #amendments gets the client's notes in the thread.
Paulo fixes the ads. The card goes through Internal Review again, then back to the client.
The client never sees the rounds inside the team.
At Ready To Launch, #approved-creative gets a post. It shows the client, the batch name, the Edited folder, the launch date and the Ads Manager link.
The server ticks creative approved on the client's launch. It also clears the old notes on the card.
Set the client's Ads Manager link one time with Set Ads Manager URL on a card. Every card for that client then shows it.
Fidel opens Ads Manager and uploads the ads from the folder by hand, without Trash. Then he presses Mark live in ad manager. The card moves to Live In Ad Manager.
Each Monday, the weekly client report counts the redo rounds and the first-round pass rate for each client.
The moving parts
These are the parts that this line uses. The server runs in LeadLift's own Modal workspace. Make uses Fidel's Google Drive connection.
Starts from
New files in a client's Raw Footage folder, found by a scan. Also an approved script, or Log new footage in the app.
Runs on
LeadLift's server on Modal, with 4 automations in LeadLift's Make
Keeps its data in
The card, its list of footage files, the stage history, the client record and the launch
The Editing Pipeline board, with a lane for each stage and a table view. Click a card to open its panel.
Timer
A scan at 6am and 6pm Central, every day. A check 10 minutes after each Make job.

Good to know
• Each Drive file can go on one card only. A second scan of the same files makes no new card.
• If Make cannot read a folder, the scan never shows it as empty. #pipeline-errors names the client.
• If Make does not move the files in 10 minutes, the card goes to the editor anyway. Its footage link then opens Raw Footage, and #sentry gets a post.
• The Edited folder link stays the same for every round. Approval covers the whole folder.
• A card that bounces back at hand-in is not a redo. The weekly report does not count it.
Not proven yet (as of 12 Oct)
• No real client has a Raw Footage folder linked yet. So the scan reads test clients only. The app has no box to type that link: onboarding writes it.
• Linking a real client's folder now makes cards from up to 14 days of old files, with Slack posts. Wait for the small code change first.
• The dated folder, the Edited folder and Merge have run on test clients only.
• Make's plan has 10,000 operations a month. Each scan uses about 5, plus 1 for each folder. Many folders, twice a day, use up the plan fast.
• If you hire an editor, new cards still go to Paulo until Claude changes the default.
• A server job that stops at its own time limit tells nobody.
• No client has an Ads Manager link yet. Each #approved-creative post says "not set yet".
• The weekly report counts Active clients only. As of 11 Oct, no client is Active.
What you can safely change
Green: change it in the app. Amber: ask Claude in the LeadLift code folder, then check the result. Red: do not change it. Call us.
Green
The card's name, editor, reviewer, due date and launch date. Change them on the card panel. A new due date does not move the launch date.
Green
The number of ads, the asset type and the linked script. Change them on the card panel. The dashboards read the number of ads.
Green
The footage link and the Edited folder link. Paste a Google Drive link on the card. Keep the same Edited folder for every round.
Green
The notes and Skip client review. Write notes under Review on the card. Tick Skip client review to send one card straight to Ready To Launch.
Green
Send Edits To Client? on the client page. It is in the Delivery group. It decides if the client sees each batch before launch.
Green
The client's Ads Manager link. Set it on the client page, or with Set Ads Manager URL on a card. Every card for that client shows it.
Amber
Paulo as the default editor and Fidel as the default reviewer. Sheni set this on 10 Oct, until Fidel hires an editor. Claude changes the rule and its test together. Then scan a test client and read the #editor-updates post.
Amber
48 hours from footage to the due date. Sheni approved this on 10 Oct. After a change, check the due date on the next new card.
Amber
The launch date: one day after the due date. Sheni's amendments of 11 Oct set this. A database rule does the same thing, so Claude changes both. Check the next new card.
Amber
The 14-day rule on a folder's first scan. Jack suggested it. Change this rule before you link real clients' folders. Then scan one test folder and count the new cards.
Amber
The scan times: 6am and 6pm Central, every day. Sheni's plan of 10 Oct says every 12 hours. More scans use more of Make's monthly operations. Check #new-creative at the next scan time.
Amber
The hand-in rule: a Drive folder link, or a file link for one ad. Sheni set this on 10 Oct. After a change, hand in a test card with each kind of link.
Amber
The words in each Slack post. They follow Sheni's amendments of 11 Oct. Claude changes the words and their test together. Then move a test card and read the post.
Red
The stage names. Each post looks for an exact stage name. A renamed stage stops its Slack post with no error. The connector and the weekly report use the names too.
Red
The web addresses that Make, the app and the database call. They start the scan, take Make's answers, send the card moves and show the review page. If one changes, that step stops.
Red
The 4 Make automations and their web addresses. The server keeps each Make address in its settings. A new address in Make needs the same change on the server.
Red
The tables and fields of the card, the footage files, the client and the launch. The app, the digest and the weekly report read them. A changed name stops those parts.
Red
The two signals this line sends: new footage found, and a card ready to launch. Other parts wait for them. Keep their names and their contents.
Red
The server's settings and keys. They are in the server's secret store. A wrong value stops each run at its first step.
Red
Make's Google Drive connection. It signs in as Fidel. It needs a new sign-in before 11 Apr 2027, or after a Google password change.

Ads Manager, by hand
This page does not show the board digest. It runs on Monday, Wednesday, Friday and Sunday at 3pm Central, and it posts in #creative-management. It has no walkthrough yet. The OS Walkthrough shows the Scripts board.
If something looks wrong
No #new-creative post at 6am or 6pm Central. Look in #pipeline-errors for a post about the scan start. Check that the Make scan automation is on. Then press Scan for new footage. If Make sends no file list in 10 minutes, #sentry gets a post.
A client's reply in the thread says "Could not read the Raw Footage folder". Somebody deleted or moved the folder, or Make lost access. #pipeline-errors names the client. Fix the folder, then scan again.
A client asks "where are my ads?", but no card came. Open the client page. The client needs a Raw Footage folder and the status Onboarding or Active. The scan skips other clients, and nobody gets a post.
The scan button asks you to wait. A scan can start once a minute at most. The button shows when it can run again.
A card stays at Footage Received. Make did not move the files, or the move failed. #pipeline-errors or #sentry says which. Press Send to the editor on the card.
A card at To Edit has no Edited folder link. Make could not make the folder, and #pipeline-errors says so. Make a folder in the client's Edited folder, with a Trash folder inside. Paste its link on the card.
A hand-in came back. #editor-updates says why. Paste the Edited folder link on the card, then hand it in again.
The client did not get the review link. The client page has no Slack channel. #pipeline-errors has the review link. Send it to the client yourself.
The client sees an error on the review page. A damaged link shows a raw error, not the normal page. Open the card and send the client the review link again.
A stage's Slack posts stopped. Somebody renamed a stage, or the channel lost the bot, or somebody archived or deleted the channel. A lost channel or bot posts in #sentry. A renamed stage reports nothing, so call us. A renamed channel is safe.
Every Make step stopped at the same time. Make used its 10,000 operations for the month. Fidel gets an email from Make. Make starts again on the 25th.
You cannot break this for good. Each change to the code is a saved version. A developer can put back the last working version of the server with one command. We keep a copy of each Make automation with these pages and in the code folder.
Where failures show: a planned failure posts one time in #pipeline-errors and tags Fidel. A fault that only a person can fix goes to #sentry, for example a lost login or no credits. If the #pipeline-errors post fails too, nothing more happens. The board still shows every card.
Call us if the scan fails two times in a row, cards move with no Slack posts, or Make keeps refusing the server.
